# From MQL to SQL: Why Lead Quality Matters More Than Volume

By Pawel Heyne · Sales & Marketing perspective

A growing lead count can look reassuring. The more useful question, in my view, is whether those contacts are becoming conversations with people who have a relevant problem and a reason to explore it.

## The handover is a shared decision

Marketing and Sales often observe different parts of the buying journey. Marketing sees audience behaviour and campaign engagement; Sales learns more about needs, stakeholders and the practical conditions for a decision. The MQL-to-SQL transition should connect those perspectives.

HubSpot distinguishes a lead qualified by Marketing as ready for Sales from one Sales has qualified as a potential customer. That distinction is helpful, but it still leaves the important work of agreeing what qualifies a lead in a particular business.

## A download is a signal, not a conclusion

Someone who reads a guide may be researching a future initiative, comparing approaches or learning for their own interest. An action creates context; it does not establish budget, decision authority or an active buying process.

I would therefore look at fit and intent separately. Does the organisation match the audience the offer is designed for? Is there evidence of a relevant need? What has the person actually asked for? Lead scoring can support prioritisation, while the reasons behind a score should remain visible.

## Give Sales a reason to continue the conversation

A useful handover tells the next person why the contact was qualified, what is already known and what should happen next. It also makes responsibility clear. Without that context, Sales may repeat questions, misread the person’s interest or approach them with an irrelevant message.

The return path matters too. If a lead is not ready, a clear reason can help Marketing improve targeting or offer appropriate nurturing. A vague rejection teaches neither team much.

## Measure outcomes without hiding trade-offs

I would review sales acceptance and MQL-to-SQL conversion alongside the quality and progression of the resulting pipeline. A rising conversion rate is not automatically better if qualification has become so narrow that valuable future customers are excluded.

Consistent definitions, comparable cohorts and time for the sales cycle are essential to interpreting the figures. Revenue is an important later outcome; it should not be attributed to a single handover metric without considering the wider journey.

## Start with a joint review

My preferred starting point would be a short review of recent accepted and returned leads. Ask what each team understood, which information was missing and what would have made the next step useful. One clear improvement to that conversation can be more valuable than another layer of automation.
